Problems We Solve

# No reliable forecast? Connect your strategy to the numbers.

A useful forecast is driver-based, not a static budget: revenue built from pipeline, pricing and capacity; costs built from hiring and spending plans; and cash flowing from both. It is updated regularly against actual results and paired with upside and downside scenarios. Capstone CFO builds that model with your leadership team and uses it to guide hiring, pricing, investment and financing decisions.

Warning signs

## Six signs planning is not keeping up with the business

If your plan lives in someone's head or a stale spreadsheet, these will sound familiar.

### The budget is outdated by spring

It was built once, nobody updates it, and actual results drifted away months ago.

### Big decisions without modeling

Hiring, pricing, new locations or large purchases are decided without seeing the impact on profit and cash.

### No downside plan

You have not worked through what happens if revenue slows or a major customer leaves.

### Strategy and finance are disconnected

Annual goals are set, but there is no financial plan showing how they will be funded and achieved.

### Excel is breaking

The model is fragile, hard to update and understood by only one person.

### No clear path to profitability

You cannot show the board or yourself when and how the business reaches the margins you want.

Root cause

## Why it happens

Small and mid-sized companies often build an annual budget because a lender or board asks for one, then return to running the business by instinct. The budget becomes a compliance document rather than a management tool.

A CFO-led planning process ties the forecast to the drivers leaders control and refreshes it as conditions change. It turns planning into an operating rhythm instead of a once-a-year event.

### What good looks like

- A driver-based model linking revenue, headcount, costs and cash
- A rolling forecast refreshed monthly or quarterly
- Budget-versus-actual reporting with explanations
- Upside, base and downside scenarios with triggers for action
- Clear links between strategic priorities and the financial plan
- A model the team can understand and maintain

How we fix it

## From static budget to a living plan

How we build forecasting into the way you run the business.

*1*

### Understand the drivers

We identify the handful of drivers behind revenue, margin and cost, such as pipeline, pricing, utilization and headcount.

*2*

### Build the model

We create an integrated, driver-based model covering the P&L, balance sheet and cash flow with clear assumptions.

*3*

### Plan the scenarios

We model upside and downside cases and agree in advance on the actions each would trigger.

*4*

### Run the rhythm

We compare actuals to plan each month, refresh the forecast and use quarterly planning sessions to adjust course.

FAQ

## Frequently asked questions

What is the difference between a budget and a forecast?

A budget is the plan you commit to at the start of the year. A forecast is your current best estimate of where the year will actually land, updated as results come in. Strong companies use both: the budget to set targets, the forecast to manage the business.

What is a driver-based financial model?

It is a model in which results are calculated from operational drivers such as leads, conversion rates, pricing, headcount and utilization, rather than typed in as totals. Change a driver and the P&L, balance sheet and cash flow update automatically.

How often should we update our forecast?

Most growing companies benefit from a monthly refresh, with a deeper review each quarter. Cash is often forecast weekly with a separate 13-week cash flow model.

Do we need new software for forecasting?

Not necessarily. Many companies start with a well-built spreadsheet model and move to dedicated planning software only when complexity, the number of users or reporting needs justify it.
