# SaaS Metrics That Matter: ARR, Net Revenue Retention and the Rule of 40

Capstone CFO

**Short answer:** A handful of metrics explain almost everything about a SaaS business: how fast recurring revenue grows (ARR growth), how well you keep and expand customers (net revenue retention), how efficiently you deliver the product (gross margin), how quickly new customers pay back their cost (CAC payback), and how growth and profit balance (the Rule of 40). Define each once, report it the same way every month and you will run the business better and raise on stronger terms.

## The core SaaS scorecard

| Metric | Formula | What it tells you |
| --- | --- | --- |
| ARR | Annualized value of active recurring contracts | Scale and momentum |
| Net revenue retention (NRR) | (Starting ARR + expansion − contraction − churn) ÷ starting ARR, for a cohort over 12 months | Whether existing customers grow or shrink |
| Gross revenue retention | (Starting ARR − contraction − churn) ÷ starting ARR | How much revenue you keep before upsells |
| Gross margin | (Revenue − cost of revenue) ÷ revenue | Efficiency of delivering the product |
| CAC payback | Sales and marketing cost ÷ (new ARR × gross margin ÷ 12) | Months to recover acquisition cost |
| Burn multiple | Net burn ÷ net new ARR | Cash spent per dollar of new ARR |
| Rule of 40 | Revenue growth % + profit margin % | Balance of growth and profitability |

## Common mistakes that cost credibility

- Counting one-time services or implementation fees in ARR
- Changing metric definitions between board meetings
- Reporting NRR without showing the cohort or time period
- Using revenue instead of gross profit in payback and lifetime value
- Ignoring expansion and contraction when explaining churn

## How to use the metrics

1. **Pick one definition** for each metric and write it down.
2. **Automate the data** from billing and CRM so the numbers refresh without spreadsheets.
3. **Show the trend** not just the latest month; investors look for direction.
4. **Tie metrics to decisions:** retention to customer success investment, payback to marketing budget, burn multiple to hiring pace.

## How Capstone CFO helps

- Define and standardize your SaaS metrics so the deck, model and board pack always match
- Build automated dashboards from your billing and CRM systems
- Analyze cohorts to show where retention and expansion really come from
- Connect metrics to the budget so spending follows efficiency
- Prepare investor-ready metric packs for fundraising and diligence

## Frequently asked questions

### What is a good net revenue retention rate?

It depends on segment and pricing model, but NRR above 100% means existing customers are growing on their own, which investors value highly. Track your own trend and compare with peers at your stage.

### Is the Rule of 40 relevant for early-stage companies?

It matters most for scaling companies. Early on, growth and efficiency metrics like burn multiple and CAC payback are more useful.

### How often should SaaS metrics be reported?

Monthly to leadership and the board, with ARR movements (new, expansion, contraction, churn) shown every month.
