**Short answer:** Revenue and gross margin can make an online brand look healthy while every order loses money. Contribution margin answers the real question: after product cost, shipping, payment and marketplace fees, returns and the advertising it took to win the sale, what is left from each order? Track it by SKU, channel and customer cohort, and grow only where it is positive.

## Building contribution margin, step by step

| Line | Example per order |
| --- | --- |
| Average order value | $80.00 |
| Product cost (landed, including freight and duties) | −$28.00 |
| Pick, pack and shipping | −$11.00 |
| Payment and marketplace fees | −$6.00 |
| Returns and refunds (expected cost) | −$4.00 |
| Contribution before marketing | $31.00 |
| Ad spend per order | −$22.00 |
| Contribution after marketing | $9.00 |

## Why it matters

The numbers above are illustrative. The point is that a 65% gross margin on paper became an 11% contribution after the costs that scale with every order.

## Where contribution leaks

- Free shipping thresholds set below what orders really cost
- Discount codes stacking with promotions
- High return rates in specific categories or sizes
- Rising cost per acquisition on paid social and search
- Marketplace fees and storage charges that are not allocated to SKUs

## How to improve it

1. Report contribution by SKU, channel and campaign every month.
2. Raise prices or bundle low-margin SKUs with high-margin ones.
3. Reset free-shipping thresholds and shipping rates.
4. Cut or rework campaigns and SKUs with negative contribution.
5. Shift spend toward repeat customers and higher-value cohorts.

## How Capstone CFO helps

- Build SKU- and channel-level contribution reporting from your store, marketplace and ad data
- Identify loss-making products, promotions and campaigns

- Deliver a monthly dashboard your team can act on

## Frequently asked questions

### How is contribution margin different from gross margin?

Gross margin only subtracts product cost. Contribution margin also subtracts the variable costs of fulfilling and acquiring each order.

### Is ROAS enough to judge ad performance?

No. A campaign can show strong return on ad spend and still lose money once product, shipping and fees are counted.

### How often should we review contribution?

Monthly by SKU and channel, and weekly for major campaigns.
