# Benchmarking Franchise Locations: Finding and Fixing Underperforming Units

**Short answer:** In a multi-unit portfolio, the best locations often subsidize the worst. Benchmarking every unit on the same metrics, every month, shows where performance differs and why. Fix what you can, and make clear decisions about units that cannot be fixed.

## Metrics to benchmark

| Metric | What it shows |
| --- | --- |
| Sales and same-store growth | Demand and trend |
| Labor as a share of sales | Scheduling and productivity |
| Cost of goods as a share of sales | Waste, theft and pricing |
| Occupancy cost as a share of sales | Lease burden |
| Four-wall EBITDA margin | Overall unit profitability |

## Diagnosing underperformance

- **Sales problem:** location, competition, marketing or service quality.
- **Cost problem:** scheduling, waste, controls or vendor pricing.
- **Management problem:** turnover, training or accountability.
- **Structural problem:** rent too high or site no longer viable.

## Deciding what to do

1. Set a turnaround plan with specific targets and a timeline
2. Assign clear ownership for each improvement
3. Review progress monthly
4. If results do not improve, evaluate relocation, sale or closure with full cost analysis, including lease obligations
